How changemaker helped AION Auto UK enter the UK market.

The AION Auto UK story is not just about launching a new automotive brand into the UK. It is the story of how a business moved from ambition to launch readiness in a complex, highly-pressured and dynamic marketplace where the operating model, technology landscape, supplier ecosystem, governance, customer infrastructure and delivery rhythm all had to mature quickly.

As a JV, AION had enterprise-level backing and expectations from its parents GAC International and Jameel Motors, but the UK operation itself had to work with start-up conditions.  There was no fully formed infrastructure, no mature operating rhythm, limited existing UK capability and a pressing need to define what good looked like while also moving at speed.

The challenge

AION Auto UK was entering the market as a joint venture backed by GAC International and Jameel Motors. The organisation had strong product ambition and enterprise backing, but the UK operation itself was being created from the ground up. It needed to work with start-up pace while meeting enterprise-level expectations.

That meant answering fundamental questions while delivery was already moving:

What we did differently

The programme needed more than a long list of tasks. It needed a coherent view of the business AION was trying to create and how the different parts would fit together.

changemaker helped connect operating-model decisions to technology and programme delivery. Rather than approaching each system or supplier in isolation, the work looked across the wider landscape.

What business capability was required? How did that capability connect to the customer promise? Which process supported it? Which technology enabled it? Which supplier owned part of the answer? And which other milestone depended on it being ready?

This helped shift the programme from separate streams of activity towards a more connected delivery journey.

The work was practical and embedded. changemaker worked alongside the AION team and its suppliers not as an external advisory layer, but shoulder to shoulder.

Information Technology as an operating model decision

The Information Technology challenge was broader than numerous system implementations. The website, CMS, CRM, customer data, customer app, integration layer, finance systems, importer management, vehicle logistics, parts inventory, aftersales and dealer support all had major roles to play in launch readiness.

The key principle was that the operating model needed to drive Information Technology decisions, not the other way around. That meant understanding the customer promise, the dealer model, the business processes and the supplier ecosystem before locking in system decisions.

AION needed platforms and partners that could support the business from day one, while also giving space to grow. That required pragmatic design choices, clear architectural guardrails and suppliers who could configure at pace rather than build everything from scratch.

Balancing pace and control

AION could not afford a slow, heavily governed delivery model. But a lack of structure would have created its own risks. The answer was not maximum governance or minimum governance. It was appropriate governance.

Clear milestones gave teams a shared destination. Visible dependencies helped people understand how their decisions affected others. Architectural guardrails created boundaries within which technology decisions could be made. A regular delivery rhythm helped surface issues before they became late surprises.

That gave the programme structure without unnecessarily restricting the autonomy and pace required in a start-up environment.

Why experience mattered

A programme like this contains many decisions that look small in isolation but create significant consequences later. Experience helped the team recognise those connections. It supported stronger commercial conversations with suppliers, helped challenge whether technology capability was genuinely required for day one, identified potential gaps across workstreams and created confidence that the programme could respond when unexpected issues emerged.

Jason Craker’s automotive, technology and programme leadership experience was central to that contribution. The value was not simply knowing the systems it was understanding how business capability, suppliers, technology, milestones and people needed to work together for the launch to succeed. changemaker did not sit outside the programme advising from a distance. AION moved forward with greater clarity, confidence and control. The design work created a more concrete platform around which the business could make decisions. The programme had clearer workstreams and dependencies. Technology choices could be considered against the wider operating model rather than in isolation. Supplier selection benefited from experienced challenge, and risks and potential gaps could be surfaced earlier. Feedback from the programme pointed to three consistent themes:
